Pre-race routine:

Woke up at 5:45, ate a bagel and peanut butter and a stinger waffle. Drank my chia gel on the way to the race
Event warmup:

ran 2 miles at 8:30 pace, got about 200yards of swimming in.

I was a bit worried about the swim because i hurt my tricep and wasn't able to swim for a month. I paced very well and felt surprisingly strong. Very happy with my time.

Held back on the first lap and let it flow. Felt very good, nutrition schedule was great. 300 calories first hour, 260 second hour, 200 last 40 minutes. Maybe would have taken 1 more gel on the bike. I was hoping to pick up some heed at an aid station but the aid stations were awful. One station had no volunteers and the other had someone trying to hand me a little cup of something, what it was was unclear.

Course was relatively hilly, definitely could have gone a bit faster if it were flat, but I didn't want to put out too much effort and ruin my run.
What would you do differently?:

Maybe eat a little more and maybe push a little harder.

First half of the run was great, I was cruising around 8-8:30 miles. Had a small cramping issue and tried to down some HEED. It really didn't sit will with me and i kept burping and couldn't eat. Got off of my nutrition program and bonked. A very nice girl gave me some enduralytes and i stopped, took them, and stretched. My stomach settled and I ate a stinger waffle but the aid stations were all out of gels, which I was counting on for nutrition. I really just ran out of energy and couldn't hold my pace. Barely made it home before my time goal of 5:30.
