If you have time before your HIM, train in your tri shorts to "build" up your tolerance for it. If you just can't get comfy in the tri shorts then throw them on over, but that may feel like you are wearing a diaper with so much padding.

I am going to for my IM. I have been doing it in training too. I normally wouldn't do this but I have a rash or fungus or something on one side that won't go away. Doc said it would probably take a couple of weeks with no riding to heal. Ain't nobody got time for that! Bike shorts over the tri suit is the only thing I have found so far that doesn't irritate it. And of course lots of lube.

IM's (generally) have changing tents where a full change is possible.

My concern with bike shorts OVER tri shorts, is that the tri shorts will be wet, and the cycling shorts will inhibit their ability to dry. That to me sounds worse than a sore bum.

Also, use LUBE!

For longer races, I've pulled bike shorts over thin compression shorts that I wore under my wetsuit.  For run, I removed bike shorts and pulled running shorts over the compression shorts.  I wanted the extra comfort for the bike without taking the time to do a complete change in a tent (tents were way off to the side of transition area).  I had no chaffing or other issues with the compression shorts.  I don't see a problem with doing what you are proposing.  I assume you would remove the bike shorts in T2.  I'd try some rides before the race to see if you have any issues with this.

I did it for my first HIM. A couple of weeks out, I got my tri shorts soaking wet, then pulled my bike shorts on over and went for a 40+ mi ride. I didn't have chafing issues, so I did it the day of the race. I am 5 weeks out from my next HIM and trying to decide if I want to do it again or gut it out in tri shorts.

If Faris Al-Sultan can do an IM in a speedo, anyone should be able to do a HIM in tri shorts....

Seriously, I wear tri shorts for every race distance. I bought a pair of bib shorts for training rides, but I've never had any trouble doing HIM's in tri shorts and have even done a couple of centuries in them.

I've done a handful of HIMs, a couple IMs and I'm not sure how many century rides any more.

I've found I much prefer tri shorts on my tri bike no matter what the distance.

I wear bike shorts only on the road bike for longer rides, call it 30 miles or more. Shorter than that and I don't much care which type shorts I use.

I have quality tri shorts and for HIM only wore them throughout. I train and race in tri only shorts. Now, I have not done IM distance.
Good tri short fit, good lube, good saddle and bike fit and no reason to do this unless you just feel like you have to do so. At end of the day, it's what you want.

I haven't tried it (usually just Betty Designs or pearl izumi tri shorts for me, but if you are thinking of giving it a whirl, train with this set-up for a while before the race just to make sure you won't get any surprises on race day.

I'm actually a hundred times more comfortable in tri shorts than bike shorts on my tri bike.  Bike shorts tend to bunch up and put more pressure on my man parts.  I know you're a female so things are different down there.  John Cobb has made a few statements on ST and in his blog about why he thinks riding in bike shorts on a tri bike is a less than ideal option.  It may seem counter-intuitive but less padding is actually a better option for most.
