Pre-race routine:

Woke up early, had a PBJ and a few waters. Started stretching.
Event warmup:

Tested the water with a few quick storkes, then did some quick strides. Stretched alot. I wasn't too worried about getting warm as I felt like I had a long swim to warm up.

Comments:

Went the first 10 minutes on adrenaline, then started to settle in. I didn't push myself as hard as I should have. Water temp would be fine in spots, and then turn freezing for about 25 yards. That was annoying.
What would you do differently?:

Push harder. I got lazy out there.

A smart bike for me. Gearing was always good, and stayed aero the whole time unless climbing hard. I recently switched to bottles from aerodrink and it was a mistake. I had to back off to drink, so i didn't drink enough
What would you do differently?:

Go back to the aero drink.

Yikes. More bricks to get comfortable on the transition and more water on the bike to avoid cramping issues. A hard first mile to the aid station, there I grabbed 4 waters and walked to attempt to get rehydrated. Held most of the water down, but did lose a little. Had to do the same thing at the 3 mile station, then toughed it out from there. All in all I think I lost 7-10 minutes walking/stretching/drinking.
What would you do differently?:

I feel bad taking a hydration belt on a 6 mile course, but if I can't get dialed in it may be a better option.

Warm down:

Stretch and drink.

What limited your ability to perform faster:

Not tough enough in the beginning, then allowing myself to focus so intensly on the bike made for a bad run. Even with the bottle issue, I should have sacrificed the 2 minutes it would've taken to remain hydrated.
