Train more. 3 workouts in three weeks just isn't enough.

Great transition for me. It was all good expect that some idiot put his bike on the end of the rack, even though I was already on the end of the rack, so he ended up blocking my bike shoes and helmet. Good thing I went back to check about 15 minutes or so before the start and saw this so I could move my shoes to make them more accessible.
What would you do differently?:

Nothing except maybe learn how to have the shoes already clipped in to the pedals

Not a bad transition at all. I used the yankz laces. It made it a ton faster to just slip the shoes on and go.

Not a bad second run at all. I didn't think I had it in me to pull off a time so close to the first one, but I did. I didn't have an amazing kick at the end but that was due to lack of training

Event comments:

Great race in my home town. The only thing was there were no port-o-john's delivered. But quick thinking allowed us to use the fire station and bike shop just across the street.
