Pre-race routine:

Oatmeal and PB toast for breakfast at 6 am. Ready to go at 6:45, biked from campsite to event in about 10 minutes. Laid out transition, body marked and chip received by 7:05. Way too early! Walked around, jogged the path, stretched until 7:25. Lined up for the loo, then at 7:35 got in my wetsuit.
Event warmup:

For the swim, got in the water about 15 minutes early, got my face in the water, water in my wetsuit, tried a few strokes, relaxed.

Comments:

I couldn't get my face in the cold water, kept hyperventilating. Ended up doing a mix of backstroke and head up breaststroke.

practice in cold water, get my breathing under control

T1 time was included in bike time. Had wetsuit strippers, which was great. Was a little slow getting my shoes on as I was still wobbly from the swim.

Managed a snack and water on the ride. I thought that I had pushed hard in the ride, but now not sure. The bike time includes T1 and T2 though as well. I thought my average pace was closer to 25 km/h, but maybe 22 km/h. New bike fit was much better. LH went to sleep a bit near the 12 km mark, but seemed better near the end.
What would you do differently?:

Push harder on the bike.

One of my better 5 kms, although thought my pace was better. I did my 2:1 run:walk. Left hamstring was tight through the event, that likely didn't help.
What would you do differently?:

Train more at the distance.
