Pre-race routine:

Woke up at 5am, showered, had a small bagel, some water and tea. I meant to eat a banana, but go distracted and had to leave at 6:30 to get to the race on time.
Event warmup:

It was cold out, I wore a hoodie and pants over my gear until the last second. I ran maybe a half mile or so to warm up

I skipped the water stations because it was cold, I ran with a friend, and ran faster than normal. I was surprised how well I ran.

It was wet out, not real muddy, so I ran with my shoes on.
What would you do differently?:

Not get stuck behind someone. People stopped immediately after the timing mat, I got stuck behind them.

I passed a lot of people on the bike, and there was a group of 3 people that came flying past me at some point, when I was doing 22mph, and passed me like I was standing still.

First race with my tri-bike, and only my 5th ride on the bike.

Ride faster.

I had half a gu left, so I had that, drank some gatorade. Not sure if it helped, but I felt slow through the transition.

Felt slower during the run than I actually was. I ran a normal pace for me, it was just rough going, I got passed by quite a few people I passed on the bike.
What would you do differently?:

Run faster.

Walked a bit, grabbed some food, some water and talked to my friends.

What limited your ability to perform faster:

My ability to run faster, and the wind.

Event comments:

Not sure what they could have done better, it was a great race. Maybe some better post race food, they had mini bagels, rice crispy treats, bananas, and bars to eat.
