Light stretch, 10 min jog, stretch. Gu 15 min before, Hydrate

Humid day just killed my time. Almost 3 min back from what I had been running. Course desciption was flat. Not sure what it was compared to but it was NOT flat. To fast of a first mile.
What would you do differently?:

More fluids during race. Needed to go negitive splits.
